Manager Performance Under Pressure Diagnostic

See how your managers coach when the conversation gets hard.

Send us one coaching conversation, real or role play. We'll score how that manager builds or erodes trust under pressure across 14 behaviors, measured against NeuroCoaching®, and send you the baseline report.

One manager, one conversation. A transcript or a BTAI role play is enough to begin.

Not Another 360

Your engagement survey tells you how the team feels. This shows you the conversation that caused it.

You already have survey scores, 360s, and competency ratings. Those capture opinions, after the fact. None of them show you what a manager actually does in the moment an employee pushes back, which is where trust is built or lost.

What you have today

Opinion measurement

  • ·
    Engagement surveys and pulse checks
  • ·
    360 feedback and competency ratings
  • ·
    Manager self-assessments
  • ·
Tells you a team is disengaged, not which conversations caused it
What the diagnostic adds

Behavioral diagnosis

  • 14 trust behaviors scored across four domains: Connection, Regulation, Insight, Activation
  • The pressure moments isolated, with what the manager did in the seconds after
  • A named default pattern the manager falls back on when the conversation tightens
  • Every gap mapped to a specific NeuroCoaching® training recommendation
No survey on the market outputs a line like "Primary default: Rescuer. Solves too quickly and removes ownership." That's a diagnosis. Everything else is an opinion with a score on top.
What You Get

This is the report, not a description of it.

Excerpts from a sample Manager Performance Under Pressure report. One manager, one coaching conversation, scored against NeuroCoaching®. Names and identifying details anonymized.

Behavior Target Profile Four domains
ConnectionCreates safety, trust, and engagement
6.0
RegulationStays composed, flexible, and present under pressure
5.3
InsightResists solving, understands the employee's world
4.2
ActivationTurns insight into an owned commitment
3.8

The navy marker is the target state at 7.0, the Pressure Capable floor for a NeuroCoach. Each domain is scored on its own, so a strength in one never masks a gap in another.

What a leader does with this: This manager leads with Connection, so trust and rapport aren't the problem. The pressure shows up in Activation: turning a good conversation into a clear, owned next step.

7

Coaching Trust

Pressure Capable

Created a safe, open tone, and the employee spoke candidly about a struggle.

Strength
This is just between us, talk to me about what is really going on.
3

Solution Restraint

Inconsistent

Solved the moment the employee hesitated instead of letting them think.

Breakpoint
Do not worry, I will just tell you what to say.
3

Ownership Creation

Inconsistent

Handed over a fully specified plan, so the employee left with the manager's steps, not their own.

Breakpoint
Here is exactly what to do: call them Monday and send the recap.
Every behavior carries its evidence. Each score is tied to the exact moment in the conversation, so development starts from what was said, not from an opinion about how the manager comes across.
Default Patterns Detected Top three defaults

Rescuer

Primary default

Solves too quickly and removes ownership. The moment the employee hesitated, the manager supplied the answer. The employee left with the manager's steps rather than their own, which is the kind of plan that gets done minimally and abandoned under pressure.

Under pressure Jumps in with the answer the moment the employee struggles, and takes the task back rather than coaching through it.
The coaching move Practice the pause: ask one more question and hold the silence long enough for the employee to build a step they will actually run.
Also detected: Fixer (moves to action before understanding root cause) and a Therapist tendency (creates empathy without standards). A named pattern gives a manager's leader language for development that a score alone never does.

Which Manager To Send

Send us the manager you can't quite read.

Not your strongest leader, and not the one already on a plan. Send the one whose results don't match their reputation, because that gap produces a finding worth acting on.

Liked by the team, results flat Warm, trusted, and well regarded, yet performance never moves. Usually strong Connection with an Activation gap: empathy without standards.
Great performer, new to managing Promoted for doing the work well, and still doing it. The diagnostic shows whether they're solving for the team instead of coaching it.
Trained, and it didn't stick Went through the leadership program and reverted within a quarter. The diagnostic shows which default pattern reasserted itself.
How It Works

One conversation with us, and you're set up in five minutes.

The heavy lifting is ours. Get in touch, tell us which manager, and we handle the rest from there.

1

Get in touch

Reach out using the form below. In a five-minute conversation we confirm the manager, the scenario, and how you want to handle confidentiality.

2

We set it up with you

We walk you through exactly what to send, right there on the call. Whether it's a recorded coaching conversation or an AI role play, we make it effortless and take the work off your plate.

3

Get the report and walk it through

You receive the baseline report, then we walk the findings with you and the manager's leader so development starts immediately.

Path A: a real coaching conversation

The most revealing option. A one-on-one, a performance conversation, or a coaching call with real stakes. Real pressure produces real evidence, and we help you get it to us.

Path B: an AI role play instead

If recording a real one-on-one isn't practical, the manager runs a coaching scenario in BTAI and we score that. No employee data, no approvals, same 14 behaviors.

Why It Matters To You

The same report answers three different questions.

Depending on the seat you're in, a different part of the report is the useful part.

CHRO & HR

A leading indicator for engagement and retention

Survey results tell you what already happened. The diagnostic scores the manager behavior that produces those results, so you can see the problem before it shows up as turnover.

L&D

Proof the training changed behavior

You own the program and get asked for impact. Re-score the same manager after training and the movement is the evidence: domain by domain, behavior by behavior, against the original baseline.

Business Leader

Know how your managers really coach

You can't sit in on every one-on-one. A named default pattern and the exact moment it appeared tells you which managers need development and where to start.

Confidentiality

You control what leaves your organization.

Coaching conversations are personal, and we treat them that way. The diagnostic doesn't need names, and you only send a conversation you're authorized to share. If you'd rather not send a real one-on-one at all, use the role play path. When we set things up together, we walk you through anonymizing anything sensitive.

Labels work as well as names"Manager" and "Employee" preserve everything we need to score the conversation.
We will anonymize it for youIf you're authorized to share the original, send it as-is and ask us to strip identifying details before analysis.
The sequence is what mattersKeep the order of questions, answers, and pushback intact. That's what reveals how trust formed or broke down.
No recording required to beginA transcript is enough. We only ask about authorized audio when tone and composure scoring would add something.
Common Questions

What leaders ask before they send one.

What is the Manager Performance Under Pressure Diagnostic?

It is a behavioral diagnostic that scores how a manager builds or erodes trust in a real coaching conversation. Braintrust evaluates one conversation against NeuroCoaching® and scores 14 specific behaviors across four domains: Connection, Regulation, Insight, and Activation. The report includes a Trust Index score out of 100, a behavior maturity level, the manager's default patterns under pressure, the exact moments that produced each score, and training recommendations mapped to every gap.

Do we have to send a real one-on-one?

No. If recording a real coaching conversation isn't practical, the manager can run a coaching scenario in BTAI, Braintrust's AI role play platform, and we score that instead. Same 14 behaviors, same report, no employee data involved.

How is this different from a 360 or an engagement survey?

Surveys and 360s capture how people feel about a manager, after the fact and in aggregate. This diagnostic scores what the manager actually did in a conversation, moment by moment, and names the default pattern they fall back on under pressure. It tells you why the survey results look the way they do, and what to train first.

Is a low score a bad sign?

No. A baseline is not a grade. A low score before training is expected and useful, because it shows exactly where focused practice will create the fastest gains. The goal is a clear, honest starting line.

How is the scoring defensible?

Every behavior in the rubric is grounded in behavioral neuroscience and the NeuroCoaching® methodology, and every score is tied to a specific moment in the conversation. That evidence is what makes the report usable in a development conversation with the manager.

What happens after the report?

We walk the findings with you and, ideally, the manager's own leader. From there you can score more of your managers, use the baseline to target training, or re-score the same manager after training to measure growth against the original baseline.

How long does it take to get set up?

About five minutes. Get in touch and we set everything up with you on a short call: which manager, which conversation or scenario, and how to handle confidentiality. Braintrust does the scoring and walks you through the completed report.
