Ask your best rep how she closed the deal everyone else in the pipeline lost, and watch what happens to her face. There's a pause. Then something like, "Honestly, I just read the room," or "I know when to push and when to back off." She isn't stalling, and she isn't protecting territory. She's telling you the truth as far as her own brain can access it, and that truth happens to be almost useless as instruction.
This is the paradox sitting inside most sales organizations. The proof that better performance is possible is sitting three desks away, closing at two or three times the team average, and every attempt to extract the "how" collapses into a handful of platitudes. Sales leaders read this as a coaching failure or a willingness problem. It's neither. It's a wiring problem, and understanding it changes what you ask your top performers to do next.
The Coaching Conversation That Goes Nowhere
Most sales leaders have already tried the obvious fix. Pair the struggling rep with the top performer. Sit them in on calls together. Ask the top rep to run a lunch-and-learn, record a "day in the life," or sit on a panel at the next kickoff and share what makes her different. The sessions get good attendance and warm reviews. Then almost nothing changes in the numbers.
The advice that comes out of these sessions clusters into a small set of phrases. I build rapport. I read the room. I know when to push and when to hold. I trust my gut. Every one of these is true, and none of them is a skill anyone else can execute on Monday morning. They describe an outcome, not a mechanism. A rep who's been handed "read the room" hasn't been given an instruction. She's been handed a conclusion with no method attached.
The instinct at that point is to blame the messenger. Maybe this rep just isn't a natural teacher. Maybe she needs a facilitator, or a framework to hang her thoughts on, or better prompting questions. Sales leaders spend real budget on this theory: peer coaching programs, formal mentorship tracks, "voice of the top performer" content libraries built from interview transcripts. Some of it helps at the margins. Almost none of it produces a repeatable version of what the top rep actually does in the room.
Here's the reframe. The problem isn't that your top rep is a poor communicator. The problem is that the skill you're asking her to describe was never stored as language in the first place. Her read on a buyer's hesitation, the half-second delay before a real objection surfaces, the tone shift that means a deal is about to move or die, these live in a part of the brain built for fast pattern-matching, not the part that produces sentences. Asking her to translate one into the other doesn't just fail to capture the skill. In a specific, measurable way, it can actively degrade her account of it.
The Verbal Overshadowing Effect
In 1990, psychologists Jonathan Schooler and Tonya Engstler-Schooler ran an experiment that still unsettles people the first time they hear about it. Participants watched a video of a staged crime, then were asked to pick the perpetrator out of a photo lineup. One group was asked to first write a detailed verbal description of the person's face before attempting the lineup. A second group did nothing in between but wait.
The group that wrote a verbal description performed worse at picking the correct face than the group that had done nothing at all. Naming what they'd seen didn't sharpen the memory. It corrupted it.
Schooler called this verbal overshadowing, and the effect has replicated across a wide range of well-learned, intuitive judgment tasks since, from wine tasting to complex visual discrimination. The mechanism is what makes it useful outside a psychology lab. Face recognition, like a lot of expert perception, is stored as an implicit, non-verbal pattern. It's processed fast, and it's largely inaccessible to conscious narration. When you force someone to put that pattern into words, the brain doesn't translate it faithfully. It builds a new, explicit, language-based account instead, one that's necessarily incomplete, because language captures a pattern feature by feature when the original was never stored that way. That incomplete verbal account then competes with, and can override, the accurate implicit one, and performance on the same task afterward gets worse, not better.
This is close to exactly what happens when you ask a top sales rep to explain her read on a room. Her real-time sense of a buyer's hesitation, the fractional pause before an objection, the shift in tone that means a deal just tipped one way or the other, is built the same way expert face recognition is built: through thousands of repetitions, stored as fast procedural and implicit memory rather than declarative, sentence-shaped knowledge. It sits closer to how a goalkeeper reads a penalty kick than to how she'd recite a value proposition.
When you put her in front of a whiteboard and ask her to explain it, she isn't accessing that skill. She's building a new, different cognitive product on the spot: an explicit theory about her own behavior, assembled from whatever fragments happen to be nameable. "I read the room" isn't a summary of what she does. It's the residue left over after the real mechanism refused to fit into language. And because people tend to trust their own self-report, that residue gets handed to the rest of the team as if it were the actual method, when it's at best an approximation and at worst actively wrong.
Jeff Bloomfield, Braintrust's founder and the author of NeuroSelling, has argued for years that most sales training makes exactly this mistake: it optimizes for what top performers say they do, instead of what their brains are actually doing in the room. Verbal overshadowing is the mechanism that explains why that gap exists, and why it won't close no matter how good the interview questions get.
What to Do Instead of Asking Your Best Rep to Explain Herself
If self-report is the wrong tool, the fix isn't to give up on your top performer. It's to stop asking her to be the narrator and start treating her as the subject of observation instead.
Build a structured shadowing protocol with a specific job for the observer. Don't send a rep to "sit in and see what you can learn." Give the observer a short list of moments to watch for: the exact point where the buyer's tone shifts, what the top rep does in the three seconds after a hesitation, how she times a question after silence. The observer's job is to notice behavior, not collect explanations. You're trying to catch a pattern in the act, not ask someone to summarize a pattern she can't see in herself.
Behaviorally tag what actually happens across calls, not what your top rep says she does. Score recorded calls, hers and an average rep's, against concrete, observable moments: does she pause before responding to an objection, and for how long; does she ask a clarifying question or move straight to reassurance; what happens to the talk-time ratio in the two minutes after resistance shows up. Call recording and coaching platforms make this practical at scale, but the principle holds even with a spreadsheet and a handful of recorded calls. Do this across a real sample and you'll typically find a describable difference in behavior that never once surfaced when you asked her to explain herself. That behavioral pattern, not her self-report, is the actual training material.
Turn the pattern into a structured practice loop, not a lecture. Once you can name a behavior, a two-second pause before responding to pricing pushback, for example, instead of jumping straight to a rebuttal, build a drill around it and run reps through repeated, coached practice against realistic scenarios, with feedback aimed at the behavior itself. This is closer to how athletes build reflexes than how students memorize a script, and it's the only reliable way pattern-recognition transfers from one person to another.
None of this requires your top performer to explain anything. It requires you to build a better lens for watching her, and a better loop for practicing what that lens reveals.
From a Mentorship Problem to a Measurement Problem
Your top rep isn't holding out on you. She's telling you exactly as much as her own brain can hand over in words, and that ceiling is lower than most sales leaders want to admit.
